Construction Job Costing: How to Track Budget vs Actual on Every Job

Job costing means tracking every dollar of labor, materials, subcontractors and equipment against the job it was spent on, and comparing it with the estimate while the job is still running. Finding out at tax time that a job lost money is too late to do anything about it.

1. Turn the estimate into the budget

Break the winning estimate into cost codes or phases, for example site prep, framing, electrical, plumbing, drywall and finish. Use the same breakdown for the budget and for logging costs so they compare line by line.

2. Use a few cost types

Within each code, split costs into labor, materials, subcontractors, equipment and other. Labor overruns and material overruns have different causes and different fixes.

3. Log actual costs weekly

Enter supplier invoices, receipts and sub bills against the job and code. For labor, use hours × a loaded rate (wage plus payroll taxes and insurance; see labor burden), not just the wage.

4. Handle change orders as their own lines

When the client changes the scope, write it up, price it, get it signed, and add it to the budget as a change order line. Mixing extras into the original budget hides both the extra revenue and the real overrun.

5. Read budget vs actual with % complete

Spending 60% of the framing budget is fine if framing is 70% done and a warning if it's 30% done. For each code compare % of budget spent with % of work complete. Projected cost at completion ≈ actual to date ÷ % complete.

6. Don't forget subs' paperwork

Track each subcontractor's certificate of insurance (COI) and its expiry date. An expired COI can leave you carrying their risk, and your insurer may charge you for uninsured subs at audit.

7. Close out and learn

When the job ends, compare the final actual cost by code with the estimate. Those differences are the best data you have for pricing the next bid. See how to write a contractor bid.

Our Contractor Job Costing Spreadsheet (Excel and Google Sheets) lets you estimate the job, log actual costs and track change orders to see budget vs actual, with a subcontractor COI tracker.
